Most AI SDR trials don't stall because the agent can't write or send messages. They stall because replies start coming in before anyone has decided who owns a lead, when it gets followed up, and when a human steps in. By day four or five, conversations are waiting on a person nobody assigned, and the trial looks like it "didn't work."

The fix is less about the agent and more about the rules around it. Below is a five-step troubleshooting path you can run inside the trial itself, plus a checklist for the week.

What a week-one stall looks like

Setup usually goes fine. You add your product and target markets, connect a channel, review the first drafts, and the first messages go out. That part feels like progress.

Then the second half of the week happens:

  • Replies land on WhatsApp or email, and nobody is sure whether the agent or a rep should answer.
  • A buyer asks for pricing or custom specs, and the thread sits because "someone from sales" was supposed to pick it up.
  • A rep opens a conversation cold, without the history, and asks the buyer to repeat themselves.
  • No one looks at what happened, so the trial ends with a vague feeling instead of a decision.

None of these are model problems. They are ownership, follow-up, and handoff problems. An AI SDR moves leads faster than an undefined process can absorb them, so the gaps show up in days instead of weeks.

Why it happens in week one specifically

Three things collide early in a trial:

  1. Inbound volume arrives before the rules do. Teams configure targeting and messaging first and leave "what happens after a reply" for later. Later turns out to be Thursday.
  2. "The agent handles it" becomes an assumption. An AI SDR can reply and follow up around the clock, but someone still has to decide where automation ends. If that line isn't written down, people either step in too often or not at all.
  3. The trial has no review moment. Without a short, scheduled look at stalled threads, small gaps compound quietly until the trial window closes.

The 5-step fix

Run these in order. Each step answers one question in the diagram further down. If the answer is "no," fix that step before moving on.

Step 1: Give every lead a named owner

Before you scale outreach, decide who owns a lead once it replies: one person, plus a backup for nights, weekends, and time-zone gaps. "The sales team" is not an owner.

Check: Pick any replied lead from the trial. Can you name the human responsible for it in under ten seconds?

Step 2: Write the follow-up rules down

Decide the cadence and the stop rules before the agent starts working your list:

  • When does a no-reply lead get followed up, and on which channel?
  • How many touches before the agent stops?
  • What reply ends the sequence (not interested, wrong contact, unsubscribe)?

Step 3: Define the handoff triggers

Write the specific signals that move a conversation from the agent to a person. Common triggers:

  • The buyer asks for custom pricing, discounts, or contract terms
  • Custom requirements or high-value deals
  • Compliance-sensitive topics, complaints, or anything your team marks human-only

Spend 15 minutes a day on the trial's conversations:

  • Which threads are waiting, and on whom?
  • Which handoffs were missed or late?
  • Which follow-ups fired when they shouldn't have, or didn't fire when they should?
  • What did reps learn that should change the rules in Steps 2–3?

Write outcomes back (qualified, not a fit, needs nurture, won or lost reasons) so the next week starts from data instead of impressions.
